Four answers to the same question
Picture a new CMO who has just joined a business. “What are our channel ROIs?” they ask, and get four different answers from four different sources: a platform-reported cost per acquisition, a more conservative data-driven attribution number, a marketing mix model estimate nearly half that again, and an old incrementality test that was quietly shelved because nobody liked what it said. Each number was expensive to produce. None of them agree.
This scenario is uncomfortably familiar to most marketing leaders, and it is often when in-housing first gets discussed. Regardless of how it comes about, many large brands eventually ask the same question: should marketing effectiveness measurement live with an agency, a specialist vendor, or inside the business?
There is no universal answer. The right model depends on data, tooling, team literacy, and, most often overlooked, where budget authority actually sits and whether finance trusts the numbers marketing produces.
